In my experience of deploying continuous process improvement, I’ve seen one truth repeat itself: small changes in cycle time create massive changes in organizational success. My earlier post covered some of the improvements I have been driving at my current facility. I wanted to share another one so younger or new engineers and techs getting into this field understand what it really takes to move the needle; what it’s like to wear the pants. Within the first three months of my tenure, I reduced average CIP time in our butter operation from 15 hours to 10.5 hours. That is a 4.5-hour reduction per cycle. With a CIP occurring every three days, that equates to 544.5 additional runtime hours per year. In practical terms, that is 22.7 full production days returned to the plant. At 500,000 pounds per day capacity, that represents approximately 11.3 million additional pounds of annual butter capacity capability. Thats mega $$$ Was it easy? No. It was hard - physcially and mentally. This was one of the more difficult tasks I have taken up. Starters? The system had drifted significantly from its original commissioning state. Over time, bandaid ladder logic accumulated. Temporary fixes became permanent. Process intent was buried under layers of reactive changes. What existed in documentation no longer matched what the PLC was actually executing. I worked directly with the original OEM and went back to fundamentals. Rebuilt a functional description from raw PLC code and validated it against actual process behavior. Monitored valve sequencing, chemical concentrations, pump speeds, steam pressures, water temperatures, and flow rates. Aligned valves to their intended design pin-outs and corrected sequencing inefficiencies that had likely existed since startup. Through data logging and trend analysis, I exposed the why of chemical overuse and utility waste that'd gradually become normal. There was no capital expansion. No equipment upgrades. No additional labor. Just disciplined engineering and a refusal to accept the status quo. Even with the additional capacity recovered, I am not finished. The work does not stop at 11.3 million pounds per year. There is still more production capability in the system, and the objective is to extract it without compromising safety, quality, or design integrity. If you are getting into controls, understand this clearly. It is not just code. It's process physics. It's thermodynamics. It's fluid dynamics. It's mechanical constraints and operator reality. It's responsibility when production depends on your decisions. It requires the willingness to fail, reassess, step back to first principles, and rebuild it correctly instead of stacking another "fix" on it. Process control's a different animal. Also, know this: reward is not the title. It is not compensation. It is not recognition. You will rarely get that. The reward is in the journey - developing the capability to take complex systems, understand deeply, restore it to proper operation and push it further. That is the work. That is the job. This is a tale of too many touches... How many touch points does it take for your customers to move from inquiry to invoice? We worked with a custom manufacturing business that clocked in at an average of 4 touches before the customer even got an order confirmation. Now at first this may seem like they're just really on top of things. Lots of communication. But ultimately no forward progress. Did the customer get any value out of these touches? No. Did each one slow down the progress of the order internally? Yes. I could continue on for the rest of the stages of an order but you probably know exactly how that story plays out... Instead I'll share with you exactly how we not only increased value for their customer but a whole host of other results internally! Here it is: 1. Process Map - We literally map every single touch. Turns out, 3 of those 4 initial touches were internal handoffs that added zero value for the customer. 2. Improvement Activity (Kaizen) - We brought everyone (direct and indirect stakeholders) together to talk about the problem and capture ideas for solving it. 3. Prioritization - The first quick win? Eliminate 2 of those internal handoffs and automate the third. Least expensive, most impactful. 4. Implementation - We developed a pilot to test the system, then rolled out the changes to the entire team. 5. Cycle of Improvement - As additional feedback was gathered, we reviewed, revised, and then repeated the loop (from steps 2 - 4). That's it. Nothing crazy. No new technology. No hiring a bunch of new team members. In 8 weeks, they went from drowning in touches to actually moving product. But the results? Those were a little crazy! Decreased cycle time by 60%. Improved product quality by 75%. Improved inventory accuracy by 37%. Increased profitability by 11%. Happier people (internally and externally). This Foreign Material Failure Saved Us—Here’s How We Turned It Into Quality and Operational Win! Sometimes it takes a near miss to spark real improvement. In this case, it was debris, small splinters from pails that had been stored on in storage racks underneath broken pallets. The failure was caught internally before it became a food safety event, but not before we lost a full batch and had to shut down for hours to clean, inspect, and reset the system. What happened? A temporary “relief” employee stepped in to help during a lunch break. While the primary operator had been trained, the fill-in had not. They dumped the pails into the hopper as instructed, without noticing the debris stuck to the tops. The result? Contamination, downtime, and wasted product. But instead of just moving on, we used the event as a catalyst. We brought the entire team together, including temporary employees, and walked the process from start to finish. What we found were several weak points that, once addressed, not only reduced risk but completely reshaped our operation for the better. Here’s what we changed: - Staged all pails for inspection before entering the batching area, removing debris and damaged containers, while looking at root causes for upstream damage. - Transferred pails to plastic pallets and rinsed them with sanitizing hoses to eliminate dirt, splinters, and potential pathogens. - Verified ingredient accuracy and recorded all lot numbers before transferring them forward. - Installed a macro screen at the hopper and an inline screen, which captured clumps and other materials that previously caused clogs and cleaning delays, speeding up the process and reducing downtime. It also eliminated build up in our PHEs (Plate Heat Exchangers), minimizing the opportunity for biomass. - Expanded this improved workflow to include all bagged and bulk ingredients, mitigating foreign material risks across the board and improving overall process control. - Improved cross-training and awareness, ensuring every person, especially temporary and relief employees, understood food safety and quality expectations tied to their roles. One small failure turned into a major leap forward. It not only improved food safety and team engagement but also minimized the constant start-stop issues in our processing and filling operations. With a steady, clean flow of product to the line, we saw smoother runs and measurably better operational yields. Even more, it led us to identify the root cause of the broken and splintered pallets. a key source of foreign materials. By addressing that, we eliminated a contamination risk and corrected an ongoing issue that was driving pallet loss variances, ultimately recovering unnecessary spend. How we increased a company’s customer satisfaction by 20% in 30 days (with 2 approaches): A leading provider of resin-based household and garden consumer products was unhappy with their current level of customer experience and selected Callzilla - The Quality-First Contact Center to take over the customer support function in their business to change that. We proposed and implemented two different approaches. === Approach #1 - Determine Root Cause Of Customer Dissatisfaction === Step #1 - At the time, they had no methodology in place for uncovering this, so we implemented a post-call CSAT survey. The first CSAT results came back at 69% and showed us the root cause of this dissatisfaction was not agent related but was shipping related. Product shipment were constantly delayed. Step #2 - With this new insight, we proposed process changes and script updates designed to provide more realistic delivery times. Within 30 days, the client saw an increase in CSAT scores from 69% to 82%. Step #3 - Even with these great results, we weren’t done yet. We continued to make script and straight improvements and as a result, the client’s most recent CSAT scores reached 90%, even with several shipping delays still present. === Approach #2 - Tackle System Inefficiencies === When we started working together, agents had to toggle between multiple systems to provide support to customers. The resulting Average Call Handle Time (AHT) was far beyond a reasonable number - Yikes! We needed to fix this ASAP. So we recommended that the client provide the contact center team different access and views of the CRM and order management system to enable the agents to access all data they need in one system. The client agreed and within the first 30 days post implementation, the AHT decreased by 34% and the customer satisfaction score saw a 10% increase to 85.58%. These were possible due to Callzilla seeking ways to achieve Continuous Improvement and partnering with our Client to create Customer-Centric and Employee-Centric solutions.

Improve – Standardized protocols, implemented checklists, and introduced simulation-based training. 4.) Control – Ongoing audits and real-time feedback ensured compliance. Impact: 💡 CLABSI rate dropped from 2.1 → 0.5 infections per 1,000 line days 💡 Estimated $1.3M in annual cost savings 💡 Better patient outcomes & reduced hospital stays This is a great example of how data-driven process improvement can save lives and reduce costs in healthcare.
