Most of the content I come across these days (interviews, panels, podcasts) is filled with high-level talk about trends, TMA, B2C, B2B, etc., but very little substance. I miss the days when co-founders actually coded (or were close to it) and shared real, practical insights. We need more of that authenticity back on stage for sure!Danilo Alvarenga shared thisI really wish Shoptalk would bring back the content from a decade ago. Back in the early days of the conference, people actually doing hands on work would speak to rooms of their peers and be authentic. Now, CEOs of these big retailers are great at this comms-written MBA-speak that sounds impressive but doesn't actually convey any information. There's no authenticity, vulnerability or value in learning about "innovation" from failing old retailers. Put someone on stage who has touched code once in the past decade and has actually innovated - don't just chase those shiny (but fading) retail logos.

While it’s important to build the right foundation, we often fall into the trap of trying to map out every single detail before we write the first line of code. The intent behind this approach is valid, but it needs balance. We need to get things out faster and avoid being bogged down by minor details. “But what if we have to rewrite the code?” So be it. That risk is always there. It’s unrealistic to expect we’ll get it right the first time. Customer requirements will change, APIs will change, and flexibility is key.

Outcomes imply a focus on delivering value rather than just pushing stuff out.Danilo Alvarenga shared this"Earn cash back with each purchase" - what's there not to like about that? For all the talk about customer centricity, I still regularly see nonsense like Detroit airport's new shopping program. Here's how it works - you scan the QR code, create an account, save the password in your password manager, confirm your email, add at least one credit or debit card, and then try to pay for something from a befuddled cashier - all from a mobile device with a tiny keyboard. In exchange, you get 1 point per $1 spent, posted 6-8 weeks after the fact. You'd have to spend $1,500(!) in the airport to get enough cash back to get a free cheeseburger from Burger King. On top of that, the terms of service are clear that they will sell your personal data to every data broker known to man. There's clearly zero value to consumers here, but why would Detroit airport partner with Thanks Again, LLC, the vendor that runs this and other loyalty programs? It's part of what I like to call "Performing work." Like all businesses, Detroit airport has to post ever-increasing revenue. Fine, I get that. An enterprising executive was no doubt pitched this program, said "Sounds good!" and dutifully added "Launched innovative customer-centric loyalty program" to his/her board slides and resume. The value to this exec comes from the "performance of work" rather than actual -results- from the work. That's why you see so many clearly ridiculous programs like this out there that make zero sense. People are incentivized to perform work, not based on actual results from the work performed. Well run businesses only care about the outputs, not the inputs.

Everyone told him he was crazy. He got a lot of no's. Stuck with it anyway. Four years later, he sold the company to Shift4 — one of the world's largest payment processors. He wasn't planning to sell. He was raising from strategics when the inbounds started coming in. The bankers brought Shift4 to the table. Alex had never heard of them. What convinced him: Jared Isaacman. High school dropout at 16. Built Shift4 in Allentown, Pennsylvania into a multi-billion dollar global payments business. Later commanded SpaceX missions. Now leading NASA. Alex and his co-founder Pat Duffy signed on — and stayed four years. Longer than most. Their job at Shift4: build the crypto and stablecoin product suite. Pay-ins, payouts, stablecoin settlement for merchants. To do it, they went out and worked with every crypto and stablecoin infrastructure provider in the market. Stitched them all together. And realized something: not one of them was actually built for payments. Every major crypto infrastructure company was built for trading, brokerages, and on/off ramping. Not money movement. That gap became Cyclops. Nine months in, here's what the GTM looks like: The ICP is a hard boundary. Processors, PSPs, acquirers, gateways, orchestrators — and no one else. E*TRADE wants in? "The product wouldn't work very well for them." Competitors serve 10 industries with one product. Cyclops serves one industry with a purpose-built one. The total addressable market is 100-200 companies. That's it. So there's no ad spend, no content funnel. It's relationship infrastructure — flying somewhere to whiteboard with someone, mapping the right decision-makers across corp dev, strategy, and product before the first real conversation. And the sales pitch runs on fear. Stripe acquired Bridge. Acquired Privy. Went all in on stablecoins. Every major payments incumbent is now watching over their shoulder. Cyclops's offer: get stablecoin-capable without becoming a crypto company — and without a billion-dollar acquisition. It's resonating. Danilo Alvarenga liked thisDanilo Alvarenga liked thisAfter months of iteration, I think we at Pipe17 are now at the leading edge of how SaaS vendors operate. Here’s our operating system👇 Like any system, you have to know what you’re optimizing for. In our case, we’re optimizing for making correct decisions swiftly, and then ensuring those decisions are communicated efficiently and remain in force (I like to call them durable). Decisions like whether we enter a new market, whether to white label or build a key adjacency, whether we change our ICP and so on. As the old adage goes, the worst decision is no decision, and inertia in most organizations means the tough decisions aren’t taken, or worse yet are taken and then quickly reversed. The backbone of our company is longform writing. The person most responsible for the decision that needs to be made writes it all out in a Google Doc. At the top of the document, we have a section listing out who’s the sole Directly Responsible Individual (DRI), who needs to approve and who needs to be informed. After writing (we aim for six pages), the document is sent around for async review / commenting. The remaining key decisions are then taken to our weekly leadership team meeting where every participant re-reads the entire document and then we have an open discussion, led by the DRI, with a goal of driving to decisions on open topics. I like to call DRIs benevolent dictators. Decisions are then clearly captured in the document and logged into our Decision / Action Log (DAL) which is a living Google Sheet that captures key decisions / action items for leadership. The DAL is referenced in Claude's instructions as an authoritative source of information. Every Monday we have an hour-long leadership meeting which is focused on taking decisions, and on occasion closing off longform documents. Team-level updates are provided async and posted to #reports in Slack which anyone from the company can see. Status updates are never discussed live. Like many companies, we use OKRs for performance management and internal alignment. Every Friday, Claude posts updated OKRs to #reports so that we’re all aligned internally on where we need to focus our efforts. As with the DAL, many of us have Claude point back to OKRs as an authoritative source of truth about key company KPIs. Everyone in the company runs on Claude. We have all systems (billing, support, product management, etc) connected up to it and we have built dozens of agents / reports. If a product doesn't ship with native MCP support, we don't buy it. For the benefit of Claude, we’ve all become much more explicit about logging action items, nuggets of information, etc in Slack and other systems. Claude can’t (easily) infer - it has to be explicitly told. Companies are like living organisms and we’ll need to continue to make changes. But for now at least, this is working well.

The biggest difference between a feature factory and a high-impact team is the discipline of Ruthless Prioritization and Scoping. Building everything leads to feature bloat, technical debt, and slow delivery. Your true value isn't measured by lines of code, but by the smallest amount of work required to achieve the largest business outcome. Your Non-Negotiable Scoping Playbook: 1. Define the 20%: Apply the 80/20 rule. Define the core 20% of functionality that delivers 80% of the intended value. Cut everything else for V1. 2. The Must-Have Test: If a feature can wait one sprint, it is not a "must-have." Be honest about the critical path versus the "nice-to-haves." 3. Timebox vs. Feature Creep: Set strict timeboxes for tasks. If a complex solution stalls, don't just throw more hours at it; stop, reassess, and re-scope to a simpler, faster alternative.
