One is likely worth roughly $2.5M. The other closer to $5M. Same trade. Same earnings. The gap is entirely about who their customers are. Roofing may be the only trade where identical profit routinely trades two to three turns apart. Here's what buyers actually pay for, and what they quietly discount. The reason roofing is different from HVAC or plumbing: Roofing revenue sits on four completely different foundations, and buyers price each one separately. Commercial maintenance and service: recurring, contracted, predictable. The highest-multiple revenue in roofing. Residential retail re-roofs and repair: solid, repeatable, the stable core buyers like. Insurance and storm restoration: high-margin but weather-dependent and cycle-exposed. Buyers discount it hard. New construction: lowest margin, most cyclical, priced at the bottom. Two roofers with identical EBITDA and inverted mixes are simply not the same asset. Where the bands tend to fall in 2026: Storm-chasing operators: often 2.5x, sometimes lower. Buyers treat a single big hail year as a windfall, not a baseline. Owner-operator residential: generally 2.5x to 4x SDE. Sustainable residential retail: 5x to 7x. Commercial-led, maintenance-contract-heavy: 6x to 8x EBITDA. PE-backed commercial platforms at $25M+ revenue: 9x to 13x. Most real transactions land between 4x and 6x. Where you sit is decided by your mix. The storm-revenue trap, specifically: A shop that did $5M off one 2024 hail event doesn't get priced as a $5M business. Buyers normalize it: they credit roughly 30-50% of a three-year storm average, not 100% of the peak year, and price the stable baseline underneath. The owner sees a $5M business. The buyer sees a $1.5M baseline plus a temporary windfall. That gap is where roofing deals fall apart in diligence. What actually moves a roofing multiple up: Commercial maintenance contracts above 30% of revenue. A diversified mix under 30% storm. Crew and EMR discipline that keeps you bondable. Clean numbers pulled straight from AccuLynx, JobNimbus, or ServiceTitan. These are movable. Owners who shift the mix deliberately over 18-24 months routinely add two or more full turns.
