Lori Goldstrohm reacted on thisLori Goldstrohm reacted on thisI have no idea how much I weigh. I have never owned a scale. It’s not because I haven’t struggled with weight in my life. It’s because that metic didn’t fit my goals and didn’t drive me. Weight is just a number and an ideal weight is a goal that someone else assigns you. Instead, when measuring the impact of a workout, I pay attention to how my clothes fit, how I feel when I wake up or if a heavy door feels lighter the next time I open it. KPI’s are important to test systems and manage large organizations however, they don’t work if that’s all we are observing. Sometimes it is easy to get lost in the data and forget to look at the tangible, physical reality of what the data is showing. It can often lead to incentivizing skewed results as staff may find work-arounds to hit their KPI’s without achieving the desired result those goals were meant to create. It’s the same in sports. If you are looking at the score board the entire game, you’re not focused on the field and your performance. The best coaches always demand you stop looking at the leaderboard and focus on your giving your best performance. You know what you need to do to improve your weight, your performance, your sales. Focus on the daily activities, refining your performance, practicing, reframing and fighting through the discomfort while building your resilience. If the goal is to improve then you never reach the finish and you never stop growing. While overseeing the roastery at Gregorys Coffee there were KPI’s for production and how many units we could produce and get out the door within a given timeframe. The team would hustle and hit those numbers even when they were tired and the warehouse was hot or freezing. After a couple months there, I noticed spikes in returned ecomm orders due to production errors. The team was rushing to get to their quota and making simple mistakes. Wrong blend in the bag here, incorrect address there, etc. The team wanted to hit their KPI and leave so they would speed through and make mistakes. So I changed the metric. Now our goal would be to reduce the number of returns by adhering to a code of excellence in roasting and packing. The goal was no longer the output total but rather the quality of what was put out. They slowed down. They checked packing slips twice. They checked shipping labels and packed boxes with care. They began checking each others work without being asked. Our return rate went from 10% to 2% within 30 days and then we achieved an average of less than 1% returns over the next 12 months. It is true that what you measure you can manage. That said, you don’t have to measure it the same way everyone else does. Arbitrary or misplaced goals can be discouraging. Goals set with intention on impact show results. Lori Goldstrohm reacted on thisLori Goldstrohm reacted on thisGetting from 50 to 100 locations is an awkward transition like being a 'tween and evolving into a high schooler. You are no longer a start up but you’re also not fully mature. You may have grown disproportionately in certain areas while deficient in others. Everyone can see the potential but they’re not all betting on you yet. Growing your business to 50 locations is already a great achievement and always a hard fought battle that required a lot of grit and resources. At this point the business is finally making money enough to support some real salaries however you probably still have a team that’s wearing too many hats, over-worked and stretched so thin they aren’t fully effective. At 50 you are buying enough of everything that your vendors love you and you’ve created an amount of leverage in your core market. As you explore new territories, you discover you’re not the big-cheese in every state of the union. In fact, you have been relegated to the ‘single-unit, startup’ category in new markets. This can disrupt pricing, delivery efficiencies and service expectations. It’s time to tell a compelling story and bring your new vendors/future partners along for the journey. Have vendors price you based on your future volume projected by previous market success and reward them by delivering on that promise and remaining loyal. For your new market distributors, don’t just ask for a catalogue of products, ask for a meeting. Connect with your future partners and present your brand and expansion plan in vivid detail so they understand what their ROI is going to look like if they bet on you and give deep price breaks now. When it comes to team-building, stop being pennywise and dollar poor; you must hire more staff to complete the leadership team or at least a support staff. Relieve your OG, die-hards that helped you get where you are and reward them by showing that you see their struggle. Let them take a few hats off and pass them to others focused in specific areas. You will gain concentrated strength in each area rather than constantly playing catch up or putting out fires that didn’t need to start in the first place. Of course, there is an entire book worth of details involved in the expansion of a QSR concept from 50 to 100 locations, but this is the start of some of the challenges that will need solving.
