Ece Bolat shared thisA long overdue update - After 7+ years, 2 cities, and many adventures, I decided to leave Amazon earlier this year. Looking back, I'm proud of the products, businesses, and teams I had the opportunity to help build and lead, from experiences across Fire Tablets, Fire TV, and Alexa to more recently productionalizing generative AI and ML foundations for advertising creatives. 7+ years leaves you with countless stories and many people who shaped the journey that I'd love to mention in this post, but the long-time Amazonian in me will invent and simplify: Huge thanks to Jeff Hotchkiss, Eric Ayers, and Young Lee for introducing me to this world, setting the foundation, and giving me opportunities far beyond what I expected when I first walked through Amazon's doors, including the privilege of working with David Limp so early in my Amazon career. Many of the standards I hold myself to today - how I think, operate, communicate, and lead - were shaped during those early years, and I carried those foundations with me from my first Day 1 to my very last one. What comes next deserves its own post. I wanted this chapter to have a separate moment first 🧡

Ece Bolat liked thisEce Bolat liked thisMore than 1,400 procurement leaders joined us on Tuesday in Tokyo for Amazon Business Exchange Japan, and it was a privilege to spend the day with them. Two customer stories from the stage capture exactly why I’m so proud of the work our team is doing. At Panasonic, employees were purchasing work supplies individually, outside of any centralized system. They brought that purchasing into Amazon Business, and within six months, 100,000 employees had adopted it, eliminating nearly 10,000 hours of manual work. At Tsukui Corporation, which operates 770 nursing care centers across Japan, each facility had been purchasing independently, with no visibility at headquarters. They consolidated onto Amazon Business and reached 98% facility adoption within a year. Different organizations, same outcome: procurement works best when it's invisible, not because it doesn't matter, but because everything just works the way it should. Ece Bolat liked thisEce Bolat liked thisWe just released the first two episodes of our new series, Building AI Agents from First Principles. The six-part video series builds a coding agent from scratch. You can think of it as a lightweight version of Claude Code or Codex, built with Python and a model API. No agent frameworks. The coding use case gives us a concrete way to build and test the agent, but the ideas are much broader. The goal is to teach the underlying mechanics in a way that transfers to other agent use cases. Episodes 1, The Loop, and 2, Tools, are out now. Episodes 3 and 4 cover compaction and working memory and will be released next week. Episodes 5 and 6 cover skills and subagents. Throughout the series, the agent works on a real codebase. It explores the repository and builds new features. We verify its work using the project’s actual test suite, including held-out tests the agent cannot see. Then, in the epilogue, we take the same agent and run it against problems from SWE-bench Verified. We test whether it can solve unfamiliar engineering problems in real repositories. There is also a second story behind the series: how the videos themselves are made. Every video was produced using Clyep, our technical video production service. Every frame, animation, code-editor scene, terminal sequence, and spoken word is defined in code. The entire production is version-controlled, editable, and maintainable like software. We have seen programmatic animation and scripted coding tutorials before, but very few productions that bring all of these elements together across a complete technical series. Those of you who have worked in software know that sometimes the launch date slips a little. This one was only delayed six months. Since retiring, the question I've been asked most is, "How's retirement?" Honestly? It's been fantastic. One thing I've discovered is retirement isn't about slowing down, it's about finally getting to choose where to spend your time. For me, that has meant crossing another Ironman 70.3 finish line in Coeur d'Alene, Idaho, launching four apps on the Apple App Store, and finally picking up a guitar. I've also enjoyed more time boating on Lake Washington, traveling (Jackson Hole, Brazil, Argentina ... Australia is next), and, best of all, spending more time with Deepa Patel and Raj Thorp. Still to come? Getting my motorcycle and pilot's licenses, plenty of skiing, and cheering on my favorite sports teams - the UW Huskies, UConn Huskies, and Seahawks. Looking back, I feel incredibly fortunate. My career took me from delivering newspapers and serving as a U.S. Navy Corpsman during Desert Storm... to 18 years at Timex building Ironman watches and GPS devices... to 11+ years at Amazon working across Kindle, Prime Now, Delivery Experience, and Alexa. I was lucky to work on products that became part of people's everyday lives. I couldn't have asked for a better career. 40+ years was one heck of a run. I'm grateful for the people, experiences, and opportunities that made it so memorable. Retirement isn't the finish line. It's just the start of a different race.

Fans are celebrating their teams. The Coca-Cola Company is celebrating record incidence. And I'm celebrating the culmination of what has been the most ambitious storytelling project of my career to date: documenting the #TeamBehindTheGame. As the reports and presentations begin to fill with statistics, I've found myself thinking about something they can't capture: the human moments that aren't reflected in any KPI. I'll remember countless conversations with Daria M., brainstorming, challenging, and refining ideas, and trusting us to turn what began as a "small internal project" into one of Coca-Cola's most significant storytelling initiatives. I'll remember Gabriel E. Botto's words of encouragement that meant more to me than any award ever could. I'll remember Rodrigo Colares C. Nogueira, Matthew Wemple and Ighor Melo proudly taking me behind the scenes of the FCWC25 Final, and making me feel like part of the Venue Operations team. I'll remember swapping ideas, production war stories, crew recommendations and plenty of jokes with my co-Showrunner Matthew Montemaro over a meal at Cuerno in Mexico City. I'll remember the tired smiles after back-to-back flights, early mornings, late nights and one more activation behind us, knowing everyone around me was equally exhausted, but equally committed. There are dozens more. These are the moments that make projects of this scale succeed. For more than two years, I had the immense privilege of documenting how Coca-Cola prepared for and brought the FIFA World Cup 26 to life. The PowerPoint decks will reflect the statistics; I'll remember the people, the relationships and the stories. Just read a16z's "Retention is All You Need" article. It validates a pattern many are observing in the market: GenAI has solved Discovery, but it hasn't solved Stickiness. While AI apps enjoy massive top-of-funnel growth, this "Novelty Advantage" creates a "Tourist Effect" that distorts early data. Two specific takeaways that are shifting how I approach growth strategy: 1. The "3-Month" Signal: In mobile gaming and traditional SaaS, D7 retention is the holy grail. In AI, the novelty phase lasts much longer. The report suggests M3 (Month 3) is the true baseline for product-market fit. Anything before that is often just noise. 2. The "Smiling" Curve: This is the most fascinating shift. Great AI products break the rules of traditional churn. Retention doesn't just flatten; it can actually increase over time (a "smiling curve"). As models improve, retained users expand into new workflows, unlocking usage-based monetization and expansion revenue. For PMs in this space, this means shifting focus from "Day 1 Optimization" to "Month 3 Survival." 𝗧𝗵𝗲 𝗩𝗲𝗿𝗯𝗼𝘀𝗶𝘁𝘆 𝗣𝗿𝗼𝗯𝗹𝗲𝗺: 𝗪𝗵𝘆 𝗬𝗼𝘂𝗿 𝗔𝗜 𝗢𝘂𝘁𝗽𝘂𝘁𝘀 𝗧𝗼𝗼 𝗠𝘂𝗰𝗵 (𝗔𝗻𝗱 𝗛𝗼𝘄 𝘁𝗼 𝗙𝗶𝘅 𝗜𝘁) We've trained ourselves into a bad habit with LLMs: dump context, get a wall of text, copy what we need. But here's the irony—the verbose output that feels "thorough" often means the model is compensating for ambiguity by covering all it’s bases. 𝗧𝗵𝗲 𝗺𝗲𝗰𝗵𝗮𝗻𝗶𝗰𝘀 𝗺𝗮𝘁𝘁𝗲𝗿 LLMs don't "understand"—they predict the next token based on everything that came before. Tokenization fragments your intent into pieces the model reassembles probabilistically. Long, ambiguous prompts create more room for drift. Each completion builds on the last, compounding small misalignments into large ones. RLHF reasoning models feel smarter. They are. But even with emergent chain-of-thought processing, you may not see their reasoning—and when you do, it may not align with yours. The model optimized for "helpful" isn't the same as the model optimized for "correct given your specific goal." 𝗧𝗵𝗲 𝗳𝗶𝘅: 𝗣𝗿𝗼𝗴𝗿𝗲𝘀𝘀𝗶𝘃𝗲 𝗜𝗻𝘁𝗲𝗻𝘁 𝗗𝗲𝘁𝗲𝗿𝗺𝗶𝗻𝗮𝘁𝗶𝗼𝗻 Two instructions that change everything: 𝟭. "𝗕𝗲𝗳𝗼𝗿𝗲 𝗿𝗲𝘀𝗽𝗼𝗻𝗱𝗶𝗻𝗴, 𝗮𝘀𝗸 𝗰𝗹𝗮𝗿𝗶𝗳𝘆𝗶𝗻𝗴 𝗾𝘂𝗲𝘀𝘁𝗶𝗼𝗻𝘀." 𝟮. "𝗟𝗶𝘀𝘁 𝘆𝗼𝘂𝗿 𝗮𝘀𝘀𝘂𝗺𝗽𝘁𝗶𝗼𝗻𝘀 𝗯𝗲𝗳𝗼𝗿𝗲 𝗽𝗿𝗼𝗰𝗲𝗲𝗱𝗶𝗻𝗴." This surfaces the gap between what 𝘺𝘰𝘶 meant and what the 𝘮𝘰𝘥𝘦𝘭 inferred. Now you can align it with your actual objective before it generates 2,000 words in the wrong direction. Why this works: → 𝗥𝗲𝗱𝘂𝗰𝗲𝘀 𝗼𝘂𝘁𝗽𝘂𝘁 𝗯𝗹𝗼𝗮𝘁 — The model doesn't hedge when it understands your actual goal → 𝗔𝘃𝗼𝗶𝗱𝘀 𝘁𝗵𝗲 𝗨-𝘀𝗵𝗮𝗽𝗲𝗱 𝗰𝗼𝗻𝘁𝗲𝘅𝘁 𝗽𝗿𝗼𝗯𝗹𝗲𝗺 — Critical details buried in long prompts get lost; shorter exchanges keep everything salient → 𝗜𝗺𝗽𝗿𝗼𝘃𝗲𝘀 𝘆𝗼𝘂𝗿 𝗼𝘄𝗻 𝘁𝗵𝗶𝗻𝗸𝗶𝗻𝗴 — Seeing the model's assumptions forces you to clarify your own 𝗧𝗵𝗲 𝗵𝗮𝗿𝗱 𝗽𝗮𝗿𝘁: 𝗬𝗼𝘂 𝗵𝗮𝘃𝗲 𝘁𝗼 𝗮𝗰𝘁𝘂𝗮𝗹𝗹𝘆 𝗿𝗲𝗮𝗱 𝘁𝗵𝗲 𝗼𝘂𝘁𝗽𝘂𝘁. Human validation isn't optional. If you're skimming and accepting, you're not collaborating—you're gambling. And if the session has drifted too far? Don't try to correct mid-stream. Start fresh. A new conversation with clear intent beats a long thread full of compounding misalignment. 𝗪𝗵𝘆 𝘁𝗵𝗶𝘀 𝗺𝗮𝘁𝘁𝗲𝗿𝘀 𝗳𝗼𝗿 𝗮𝗴𝗲𝗻𝘁𝘀 When the model is just generating text, misalignment costs you time. When the model has tools—when it can send emails, modify files, update databases, provision resources—the intent gap has real consequences. An agent that misunderstands your goal doesn't just give you a bad answer. It takes bad actions. At scale. Automatically. This is why agentic systems require more than better prompts. They require intent verification, human-in-the-loop checkpoints, and architectures that make assumptions visible before tools execute. Lots of talk about agentic commerce and AI shopping lately. Microsoft announced Copilot Checkout, OpenAI announced their Agentic Commerce Protocol (ACP) in September, and Google recently released their Universal Commerce Protocol (UCP). I have used chatbots to do research on products for me but hadn't thought much about the actual shopping experience in each platform until now. So, I did what any crazy person would do: try to buy something in almost all every AI chatbot program and see how it went. TL;DR: it's a mixed bag. Product research is hit or miss. The buy experience can be great and seamless, or it sucks and doesn't work at all. ChatGPT has 3 ways to use it for research and buying. The regular chatbot experience is actually very good. I accidentally made a purchase from Etsy, an ACP partner, without leaving the chatbot at all. I also tested their "Shopping Research" agent and their browser-controlling "Operator" agent, but honestly, they weren't nearly as good as the regular chatbot. Overall, great job! Copilot is almost as good. What I didn't put in the video was the error I got on my first try of their Checkout product. The popup to purchase worked, but errored out for some reason. I think it was trying to fetch some of my payment and shipping info but got stuck. I manually went to check that I had these set and the next time I tried, it worked. Pretty good! Disclosure: I work for Microsoft but not on Copilot and this test was done on my personal, non-paid account. Perplexity has a similar "Instant Buy" feature, but I could only trigger it from within the "Shopping" tab. Not great, not bad, not as seamless of an experience as ChatGPT and Copilot. Kind of like Googling for something and then clicking on the shopping-specific page, which makes sense as Perplexity started out as an AI web search product. Gemini's new UCP-powered shopping features appear to be available, but maybe in a limited capacity as I couldn't buy anything directly, even when explicitly asking for results from UCP partner merchants like Target and Google. This is basically the Google shopping experience we're used to, which links out to websites from search results. Sure, fine, it works, but I want to try the UCP version. I threw Grok into the video because I hadn't actually tried it yet. No shopping-specific features that I could find. Other products I tried but didn't include in my video: - Claude (my go-to AI chatbot but no shopping-specific features) - Meta.ai (it literally told me to go to a store and didn't even provide links) - Klarna (the chatbot was almost the same as the search feature and linked out to websites, telling me to "look for the Klarna box at checkout") Music is AI generated with Suno. Most of these clips are sped up significantly, particularly the ChatGPT Operator agent. That process took like 5+ minutes in reality.

When speed of learning and scale matter most, then Mintegral definitely delivers.
