The estimate covers the conversion. It rarely covers the consequences. Five things that sit outside the fixed-price bid: Master data cleansing gets scoped as "customer responsibility." It is usually the longest task in the project. Performance testing at production volume is quoted separately, if at all. You find out what the system actually does when real volumes meet it. Custom code remediation is estimated by object count, not by how hard each object is. Two thousand objects is not a number. It is a distribution. Business process re-testing after go-live sits with your team, not the partner's. The hypercare window is shorter than the time it takes to reach a first month-end close. None of this is dishonesty. An SI partner I spoke with recently put it well: "We scope the migration. We rarely scope the data." That's the pattern across most SAP delivery I see. Infrastructure, functional configuration, cutover planning — all scoped in detail from week one. Test data management gets absorbed into "the client will sort it," which usually means nobody does, until the testing phase compresses and someone notices. The partners who avoid this treat test data as a named deliverable, not an assumption. Not because it's complicated — because naming it early means it gets resourced early, instead of becoming a week-nine surprise. Is your SAP S/4HANA testing masking a catastrophic failure waiting to happen? It is alarmingly common for individual transactions to pass seamlessly in a silo, while the actual end-to-end business process crumbles under pressure. If you are only validating isolated steps, you are not testing reality. An SAP ECC to S/4HANA migration is not merely a technical upgrade; it is a fundamental rewiring of your operational core. When testing scripts are designed to prove mere transactions rather than business outcomes, you invite severe risks. Approvals, postings, interfaces, exceptions, downstream effects, and reconciliation must be validated together, holistically. Passing transactions does not equate to proving the business process. Migration is not modernization. 🎯 Moving ECC to S/4HANA while dragging along 15 years of custom code, obsolete workflows, and redundant historical data? That is not transformation.
