Every SAP programme we've worked on has a plan. Not every one stays on it. The difference rarely comes down to planning quality. It comes down to what happens when the plan meets reality: a dependency shifts, a data issue surfaces late, or a decision needs sign-off faster than the governance cycle allows. The programmes that stay on track are the ones where decisions get made at the pace the programme needs, not the pace the organisation is used to. That means clear ownership, fast escalation and a willingness to cut scope early rather than compress timelines later. None of that shows up on a Gantt chart. A technically correct SAP solution can still fail if the users do not trust it. That is the part of transformation that is easy to underestimate. You can configure the process correctly. Complete the testing. Migrate the data. Go live on schedule. But if users do not understand the new process, confidence drops quickly. They create workarounds. They return to spreadsheets. A project can have hundreds of pages of SAP documentation and still struggle when someone asks a simple question. Why was this configured this way? Where does this process begin? Which integration depends on it? Who owns the decision? Good documentation is not about producing more documents. It is about making the important information easy to find and easy to understand. Configuration choices. Business rules. Integration dependencies. Known exceptions. Ownership. Support steps. If that knowledge only exists inside email threads, meeting notes, or one consultant’s head, the project is still exposed. The strongest SAP teams leave behind more than a working system. A system refresh that takes days isn't a technical detail. It's a tax on your entire project. Here's what never makes the pitch deck: the speed of an SAP program is quietly capped by the speed of its plumbing. Every test cycle needs an environment. Every defect fix needs somewhere to validate it. When a refresh takes days and environments aren't ready when the team needs them, the whole program moves at the pace of its slowest technical bottleneck, no matter how good the functional team is. Nobody celebrates a fast refresh. But drop it from days to hours and something shifts across the whole project, test cycles tighten, defect turnaround speeds up, teams stop waiting, the delivery rhythm accelerates end to end. It's the least glamorous lever in the program and one of the highest-leverage. The BASIS and infrastructure layer isn't background noise. It's a speed dial most programs never think to turn.
