Data models, integration patterns, cutover windows, all solvable with the right team. What's harder, and what actually determines whether a transformation lands, is who owns the decisions that shape the future operating model. Too often, that sits with IT and the programme office, while the leaders who should be setting the direction only get pulled in once something's gone wrong. I’ve been part of SAP S/4HANA implementation journeys, working with interdisciplinary teams, different cultures, functions, countries and stakeholders. We invest millions in technology. We bring together global teams. We redesign processes. We manage complex timelines. And yet, sometimes, we forget one critical thing: 𝘛𝘦𝘤𝘩𝘯𝘰𝘭𝘰𝘨𝘺 𝘦𝘯𝘢𝘣𝘭𝘦𝘴 𝘵𝘩𝘦 𝘵𝘳𝘢𝘯𝘴𝘧𝘰𝘳𝘮𝘢𝘵𝘪𝘰𝘯. 𝘗𝘦𝘰𝘱𝘭𝘦 𝘮𝘢𝘬𝘦 𝘪𝘵 𝘴𝘶𝘤𝘤𝘦𝘴𝘴𝘧𝘶𝘭. From my experience, three people-related factors can make a huge difference: 1️⃣ The system is ready. The people are not. Go-Live is not the finish line. If people are not trained properly — and at the right time — the organization may be technically ready, but operationally unprepared. 2️⃣ Change Management is reduced to communication and training. People need to understand WHY the change is happening, WHAT will change, and HOW they will be supported. Training is not a one-time event before Go-Live. It needs reinforcement, adaptation and continuous support. 3️⃣ Leadership expects 100% readiness on Day 1. An S/4HANA environment is never truly “finished” at Go-Live. Processes, integrations, roles, reports and user needs will continue to evolve. That’s why Hypercare matters — but so does accepting that maturity takes time. So perhaps the most important question before Go-Live isn’t: “Is the system ready?” It is: “Are our people ready to make the system work?” Because you can implement the best technology in the world. The biggest mistake I see companies make with SAP transformation isn’t technology. It’s treating transformation as an IT program instead of an operating-model decision. After working with SAP environments from both the delivery and commercial sides, three observations stand out: 1. Technology rarely fixes a broken process. Moving complexity into a new platform doesn’t eliminate it. Simplification has to come first. 2. The business has to own the transformation. The strongest programs aren’t driven by IT alone. Finance, operations, supply chain and business leadership need to own the outcomes—not just the requirements. 3. Go-live is not the finish line. The real value is created afterward: how the organization operates, improves processes, manages change and continuously gets more from the platform. SAP can be the backbone of transformation. 𝐀𝐟𝐭𝐞𝐫 𝟐𝟎+ 𝐲𝐞𝐚𝐫𝐬 𝐢𝐧 𝐈𝐓, 𝐈’𝐯𝐞 𝐥𝐞𝐚𝐫𝐧𝐞𝐝 𝐭𝐡𝐚𝐭 𝐞𝐱𝐩𝐞𝐫𝐢𝐞𝐧𝐜𝐞 𝐜𝐡𝐚𝐧𝐠𝐞𝐬 𝐭𝐡𝐞 𝐰𝐚𝐲 𝐲𝐨𝐮 𝐬𝐞𝐞 𝐩𝐫𝐨𝐛𝐥𝐞𝐦𝐬. Earlier in my career, when something went wrong on an SAP project, my first thought was: “How do we fix this?” Today, my first questions are different: “Why did this happen?” “What could we have seen earlier?” “Who needs to be involved?” “How do we prevent this from happening again?” That shift didn’t come from a course or a certification. It came from years of working through SAP S/4HANA transformations, global rollouts, Order-to-Cash challenges, production issues, stakeholder conflicts, tight deadlines, and complex business environments. Every project added another lesson. Every challenge added another perspective. And every difficult situation helped me understand that technical expertise alone is not enough to deliver transformation. Why do some SAP transformations struggle even when the technology is right? After two decades of working across SAP transformation, delivery, AMS and client engagements, I’ve learned that the biggest risks in large SAP programs are rarely technical. They are usually leadership and business-alignment challenges. I see five areas that make the difference: 1️⃣ Business ownership SAP transformation cannot be owned by IT alone. Business leaders need to own the outcomes. 2️⃣ Clear value proposition A transformation should start with “What business value are we creating?” — not simply “What are we implementing?” 3️⃣ Decision velocity Large programs slow down when critical decisions move through too many layers. Strong governance enables faster decisions. 4️⃣ Change adoption A technically successful go-live does not automatically mean a successful transformation. People need to understand why the change matters. 5️⃣ Post-go-live value realization The real transformation begins after go-live. Process simplification, automation, analytics, AI and continuous improvement are where the long-term value gets created. The role of a technology leader is therefore changing. It is no longer enough to ask: “Did we deliver the SAP program?” The more important question is: “Did the program create the business outcomes we promised?” That shift—from technology delivery to value leadership—is, in my view, one of the most important changes happening in enterprise technology leadership today. #SAP #S4HANA #DigitalTransformation #TechnologyLeadership #BusinessTransformation #CIO #CTO #SAPLeadership
